How I Reduced Payment Region Setup from 6 Weeks to 15 Days

The Problem: Manual Stack Setup

Every time Juspay expanded into a new market, engineers spent 1–2 months manually provisioning the payment stack. Services like Euler, PaymentPage, Recon, Dashboard, and Morpheus each required region-specific configuration — environment variables, routing rules, database schemas, and network topology — all wired by hand.

This was slow, error-prone, and hard to reproduce. Knowledge lived in individual engineers' heads rather than code.

Designing the Blueprint System

The solution was to treat infrastructure as parameterized templates. A 'blueprint' codified the full dependency graph and configuration surface of the stack for a given region, expressed as a set of composable templates with region-specific parameter injection.

Crucially, every provisioning step was made idempotent. Partial failures — common in multi-service deployments — could be retried without worrying about inconsistent state.

Unexpected Lesson: Templates Surface Hidden Coupling

The most surprising outcome was how much hidden coupling the template work revealed. Services that appeared independent in production had implicit config dependencies — a routing rule in one service silently assumed a schema version in another.

Making this coupling explicit in templates forced us to define proper service contracts and clean up several long-standing cross-service assumptions. The architecture was measurably better after.

Results

Singapore stack was deployed fully across all five services in 15 days, down from the previous 1–2 month baseline. The blueprint system is now the standard approach for all new market expansions at Juspay.
